How do you fill 8 players for a home tournament?

Every time I try to put together a tourney, I have friends say they are confirmed then they bail or honestly, I don't have a perfect list of friends or friends of friends who play, so I might not even be inviting max potential for a fun house tourney.
How do you:
Know when your friends are free?
Get commitment?
Replace last minute cancellations?
Is there an app or system you use?

I agree that can be a nightmare. I used to run a monthly game between late ‘03 and ‘13. Early on (Moneymaker buzz, boom), it wasn’t a problem. In the later years as local casinos and poker rooms opened up nearby I experienced the same thing.
Invite 10-12 people to your game with the caveat that the first 8 respondents will guarantee themselves a seat. Anyone who responds 9th or later can swing by that night and if there’s a last minute cancellation they can grab the seat.
Not sure about an app - I’m certain one exists. My brother used to pose questions to me about my archaic scheduling routines back then as he was working for a software company who was looking to do just that - build out a scheduling app. Of course that was 4-5 jobs ago in his Silicon Valley industry.
