I suggest forgoing a timer and go by rounds. In early rounds, just go one full round the table plus one, then change the game to the next in line. As you lose players, change the number of rounds. Base this on the number of entrants.
For example, 16 enter
1 full round plus one, while you have 10-16 players.
2 full rounds plus one, while you have 6-9 players.
3 full rounds plus one, while you have 3-5 players.
5 full rounds plus one when heads-up.
